When Should a Medtech Company Hire a Fractional CMO?

Discover when fractional CMO leadership can help medtech companies in Singapore and APAC strengthen marketing strategy, align commercial teams and build sustainable growth.

The question is not always whether to hire a full-time CMO

As medtech businesses grow, their marketing leadership needs evolve.

A company may need sharper positioning, stronger portfolio strategy, better launch governance or closer alignment between marketing and sales. Yet it may not need—or be ready for—a full-time Chief Marketing Officer.

This creates a familiar dilemma: recruit a senior executive, develop the existing team, or bring in external strategic expertise?

There is another option: a fractional CMO model that combines senior strategic leadership with the execution capability already inside the business.

What does a fractional CMO do?

A fractional CMO provides senior marketing leadership on a part-time, interim or otherwise defined engagement basis.

Depending on the organisation’s needs, this may include defining marketing strategy and positioning, aligning marketing priorities with commercial objectives, strengthening portfolio and go-to-market strategy, establishing launch governance and performance measures, connecting marketing with sales, product, finance and regional leadership, and coaching marketing leaders.

For medtech companies operating across APAC, this can be particularly valuable when regional complexity grows faster than the organisation’s marketing leadership capacity.

The role is not simply to produce a strategy deck. It is to help the business make better decisions and translate those decisions into action.

The hybrid CMO model: strategy plus execution

One approach is to combine a full-time Head of Marketing with a fractional CMO.

The internal marketing leader focuses on day-to-day execution, team leadership and operational delivery. The fractional CMO provides additional strategic perspective, supports critical decisions and helps connect marketing with wider commercial priorities.

This model can offer clearer strategic accountability, stronger commercial alignment, access to senior expertise, and capability building without creating dependency.

The goal is not to outsource leadership indefinitely. It is to provide the right leadership while building the organisation’s own capability.

When is a fractional CMO the right choice?

Consider the model when your company has outgrown founder-led or tactical marketing, a regional launch requires more senior strategic direction, your team executes well but lacks strategic leadership, or marketing and sales are not aligned around commercial outcomes.

It can also help when you need stronger launch governance, portfolio prioritisation or performance measurement, or when you are between permanent leadership appointments.

A fractional model is not automatically the best solution. Businesses requiring constant executive presence, substantial organisational restructuring or a permanent enterprise-wide mandate may need a full-time CMO.

The decision should follow the business need—not the title.

Start with the organisational problem

Before recruiting, ask: What business constraint are we trying to solve? Which decisions need stronger ownership? What authority and resources will the marketing leader have? How will we measure whether the arrangement has improved performance?

These questions help distinguish a genuine leadership gap from a problem that requires additional execution capacity, better processes or clearer commercial priorities.

The most important question is not simply, “Do we need a CMO?” It is: What kind of marketing leadership will help this business achieve its next stage of growth?

At Catalyst Advisory APAC, we support medtech organisations with fractional CMO leadership, commercial strategy and practical marketing transformation, tailored to their business stage and objectives.
