Why Medtech Companies Get APAC Wrong: A Product-First Mindset
Discover why medtech market entry strategies fail across APAC and how local evidence, stakeholder engagement and tailored go-to-market strategies support sustainable growth.

A strong product is only the starting point
Asia-Pacific represents an important growth opportunity for medtech companies. But regional expansion often starts with a costly assumption: if a product has succeeded in Europe or the US, the same commercial model will work across APAC.
Clinical validation matters. Product differentiation matters. But neither guarantees commercial success in a different healthcare system.
APAC is not one market. It is a diverse region with different healthcare systems, funding mechanisms, clinical practices, purchasing behaviours and routes to adoption.
A successful market entry strategy must reflect those differences from the outset.
Three mistakes that undermine APAC expansion
1. Assuming clinical validation travels — A strong clinical evidence package is essential, but the evidence needed to support adoption can differ by market and stakeholder.
Clinicians, hospital procurement teams, payers and healthcare system leaders may evaluate value through different lenses. A compelling clinical proposition still needs to connect with local needs, economic realities and purchasing criteria.
2. Underestimating local market access — Reimbursement, regulation, procurement and affordability can vary significantly across APAC.
A product with an attractive economic case in one country may face a different adoption pathway in another. These considerations should shape market prioritisation and launch planning early—not appear as obstacles after the commercial strategy has been set.
3. Copying a Western sales model — Distributor structures, clinical influence networks and buying decisions are not uniform across the region.
A sales model built for one healthcare system may not translate directly into another. Local stakeholder mapping, channel strategy and engagement plans need to reflect how decisions are actually made.
What successful medtech companies do differently
Build market-specific evidence. Understand the clinical, economic and operational questions that matter in each priority market.
Build relationships before they are urgently needed. Develop credible connections with relevant clinicians, institutional stakeholders and channel partners early in the market development process.
Separate go-to-market strategy from the product roadmap. A product roadmap defines what the organisation develops. A go-to-market strategy determines where, why, how and through whom it creates value.
These plans should reinforce one another—but they are not interchangeable.
From regional ambition to commercial execution
The answer is not to build a completely different business for every country. It is to determine what can be standardised regionally and what must be adapted locally.
Market prioritisation should consider more than population size or headline market potential. Addressable demand, competitive intensity, access requirements, affordability and the organisation’s ability to execute all matter.
The question for medtech leaders is not simply: How quickly can we launch across APAC? It is: Where can we create meaningful value, what will it take to win, and what should we do first?
At Catalyst Advisory APAC, we help medtech leaders translate regional ambition into evidence-based growth strategies, market prioritisation and actionable go-to-market plans.
